Prioritise a Business Backlog Without Calling Everything Urgent

A backlog is a collection of possible work, not a promise to complete everything immediately. When every item is labelled urgent, the team loses a useful way to decide. A practical review turns the list into a sequence that reflects the business’s current needs and available capacity.

Make the items comparable

Rewrite vague items as specific outcomes. “Improve marketing” is too broad to compare with “update the contact form.” Split larger work into decisions or deliverables that can be understood and estimated. For each item, record the owner, expected benefit, relevant deadline and what must happen first. Identify duplicates before discussing priority.

Discuss the trade-offs openly

Consider the consequence of waiting, the value of completing the work and the effort or dependencies involved. A fixed external deadline may matter more than a task that simply arrived with an urgent label. Do not rely on a scoring formula without discussing the assumptions behind it. The score is a conversation aid, not an automatic business decision.

  • Do now: a small set of work the team can realistically start.
  • Prepare next: important items that need information or approval.
  • Keep for later: useful work without an immediate reason to act.
  • Remove or redefine: duplicates, outdated requests and unclear outcomes.

Protect the selected priorities

Agree what new information would justify changing the order. When an urgent request arrives, identify which existing task will move instead of adding work invisibly. Review the backlog at a predictable interval and record the reason for major changes. Avoid repeatedly moving unfinished tasks forward without examining why they are blocked. A clear priority list should reduce uncertainty about the next action, not become a larger collection of coloured labels with no effect on the work.

Take it into your working day

Prioritisation means choosing a realistic sequence and making the trade-offs visible.
