Delegate Work Without Losing Visibility

Delegation does not require choosing between complete control and complete uncertainty. A better arrangement makes the expected result visible while giving the person enough space to work. The key is to agree what should be reported, when a review is useful and which decisions still need approval.

Define the result and the decision boundary

Explain the output, deadline and acceptance checks before work begins. Identify decisions the worker can make independently, decisions they should recommend and decisions reserved for the owner. For example, an assistant may prepare a shortlist of suppliers while only the business owner can approve outreach or spending. These boundaries help people move confidently without exceeding the task.

Choose review points that match the work

A new or unfamiliar assignment may benefit from an early sample. A well-understood recurring task may only need a completion update and an exception report. Agree the review rhythm rather than asking for status whenever uncertainty arises. Use one shared place for the task, latest output and current questions.

  • At the start: confirm the intended output and first milestone.
  • During the work: report blockers and decisions needed.
  • At review: compare a sample with the agreed criteria.
  • At completion: link the result and state any unresolved exceptions.

Respond to the right signals

If the person repeatedly asks the same question, the instructions or decision boundary may need improvement. If work is delayed, ask about the missing input or dependency instead of simply increasing the frequency of check-ins. Avoid judging progress only by online presence or the number of messages sent. Visibility should come from meaningful work signals. After a task is complete, use the review to refine the process and decide whether the next assignment can be handled with fewer checkpoints.

Take it into your working day

Clear outputs and useful review points provide visibility without requiring continuous supervision.
